Subscriber vs. Non-Subscriber Views

I have about an 80/20 split between views from my channel subscribers and those who are not subscribed. But what I wasn't prepared for is the fact that the non-subscribers are watching 3 times as long as subscribers! I have no idea why that is happening, but I would like to convert those viewers into subscribers!
